Holding a Cohort

This week
Faculty members hold cohorts. The cohort holding is the master skill of the program faculty — the capacity to hold a group of 8-12 developing coaches across 17, 30, or 36 weeks while they go through deep transformation. The cohort holder is not primarily a teacher; they are primarily a container. The teaching happens within the container they hold. Without the holding, no amount of teaching can land.
Contemplative practice of the week
The Cohort Holding Practice
Forty-five minutes weekly (this is a substantial practice, done once per week). Sit. Bring to mind a group you currently hold or have held. Hold each member of the group in mind, one at a time, for two minutes each. Hold the field of the group itself for ten minutes. Hold the future of the group — what wants to emerge — for ten minutes. Then sit in silence with the entire field for the remainder of the practice. Master cohort holders do this practice regularly. The cohort feels held even when you are not in session with them. The holding is in the field, not in the doing.

Session architecture
- Hour 1 — Cohort holding defined. Lead Instructor teaches what the cohort holder does — the architecture, the typical phases, the master moves, the pitfalls.
- Hour 2 — Cohort phase deep dive. Each phase is unpacked: forming dynamics, storming dynamics (where most cohorts struggle), norming, performing, integrating, transforming. Specific master moves for each.
- Hour 3 — Cohort holding practicum. The full Level 3 cohort breaks into two sub-cohorts of 6. Each sub-cohort is held by one Level 3 student rotating through the phases (15 minutes per phase, all phases compressed). Faculty observes the holding.
- Hour 4 — Reflection and synthesis. What did the holding ask? What was hardest? What was the holder's experience? Where did the holding succeed; where did it slip?
